Strategic Planning

Strategic planning is a structured process of defining where your business is going and how it will get there. We describe strategy as a journey - a clear route from your current position to the realisation of your Mission. Without that clarity, you risk the fate captured in the famous Alice in Wonderland exchange between Alice and the Cheshire Cat: “if you don’t know where you’re going, it doesn’t matter which way you go”

A good strategy sets direction, establishes priorities, and makes choices explicit. It connects insight about the external environment with your internal strengths and capabilities, and translates these into practical actions. Crucially, it is not a static document - it is a living framework that helps you track progress, adapt to change, and maintain alignment across the organisation. 

At a minimum, every business should define clear 12-month objectives. These provide a practical horizon for action and accountability. Longer-term plans, over three to five years, can also be valuable, particularly when considering investment, succession or exit strategies. However, they must remain flexible. 

At its best, strategic planning creates shared understanding: everyone knows the destination, the route, and their role in delivering. 

Why it is important 

Clarity of direction drives performance. When people understand where the business is going and how progress is being made, they can see how their work contributes to success. This builds alignment, accountability, and engagement across the organisation. 

Without a coherent strategy, businesses often lack focus and discipline - reacting to short-term pressures, duplicating effort, or investing in activities that do not move them closer to their mission. Strategic planning provides that focus, helping leaders make better decisions about where to invest time, money, and energy. 

It also improves resilience. By understanding the external context and developing considered responses, organisations are better prepared to navigate uncertainty and change. 

Ultimately, strategy is as much about people as it is about plans. A well-communicated and clearly structured approach gives teams confidence, reinforces ownership at every level, and creates momentum - turning ambition into coordinated action. 

The hgkc approach 

Our approach combines proven frameworks with extensive practical experience gained supporting owner-managed businesses and leadership teams. 

Our approach is always bespoke to a client’s needs, but we often start by building a shared understanding of the external context, using David Sibbet’s visual Context Mapping template to carry out a PESTLE analysis. This creates a common baseline for informed discussion. 

We then move from insight to choice using TOWS analysis, helping clients generate strategic options grounded in their SWOT. From there, our distinctive use of Outcomes Mapping enables clients to identify, evaluate, and prioritise everything required to achieve their mission - linking strategy directly to execution. 

Finally, we translate strategy into action through a Strategy on a Page (SOAP). This sets out what will be done, by whom, with what resources, and by when. The SOAP can be cascaded through the management team, ensuring visibility, accountability, and consistent progress tracking. It is covered in more detail in our Embedding Delivery page. 

All tools are applied pragmatically - shaped by experience, not theory - so that strategy is both robust and deliverable. 

Who should be involved 

The Board and senior leadership team play a critical role in setting direction, making choices, and ensuring alignment with the organisation’s mission and values. However, the process should not be confined to the top table. Involving key individuals from across the business brings valuable operational insight, challenges assumptions, and improves the quality of decision-making. It also builds ownership - people are far more committed to delivering a strategy they have helped to shape. 

Effective strategy is a collective endeavour.  

We typically work with a core group that includes Board members, the leadership team, and selected functional or operational leaders. This ensures a balance of strategic perspective and practical understanding. 

The outcome is a strategy that is not only well-informed and clearly defined, but also understood, supported, and owned by those responsible for delivering it.
