Values, Behaviours & Culture

Values and behaviours shape the culture of a business and together form the basis of “how things get done around here.”  

Values articulate what the business stands for - its principles, priorities and non-negotiables. But values alone are not enough. They must be translated into clear, observable behaviours that guide everyday decision-making, collaboration and leadership. 

Culture is the lived experience of those values and behaviours in action. It shows up in how people treat one another, how clients experience the business, and how decisions are made under pressure. When values and behaviours are clearly defined and consistently reinforced, culture becomes a powerful unifying force - creating alignment, clarity and consistency across the organisation. 

At its best, culture is not a poster on the wall - it is embedded in recruitment, onboarding, performance management and leadership actions. It shapes both internal dynamics and external relationships, influencing how the business works together and with others. Quite simply: people are the key to any successful business, and culture determines how those people perform, collaborate and deliver. 

Why it is important 

Culture is not a “soft” issue. It is a strategic lever. Businesses that invest in defining and embedding their values and behaviours are better positioned to deliver their goals, and to adapt, grow and sustain success over time. 

A clearly defined and actively managed culture drives performance, engagement and long-term sustainability. Without it, organisations lack cohesion - priorities become unclear, behaviours inconsistent, and decision-making fragmented. 

Strong alignment between values and behaviours creates trust and accountability. People understand what is expected, how to act, and what “good” looks like. This reduces friction, improves collaboration and enables faster, more confident decision-making.  

Culture is also one of the most significant drivers of staff engagement and retention. When people feel connected to shared values - and see those values lived authentically - they are more motivated, committed and productive.  

Externally, culture shapes reputation and relationships. Clients, suppliers and partners experience your culture through every interaction. A misalignment between stated values and actual behaviours can quickly erode credibility. 

The hgkc approach 

Our approach is practical, participative and designed to embed - not just define - culture. 

We use a series of workshops to work with a broad cross-section of the team, first clarifying and agreeing meaningful values which are authentic to the business. These are then translated into specific, observable behaviours - what people should see and hear if the values are truly being lived. 

We use our “Living the Values” framework to bring this to life across the organisation. This includes aligning recruitment, performance management, recognition and leadership development with the defined behaviours - ensuring consistency across all people processes. 

Culture is dynamic, so we help clients measure and refine it over time. We recommend regular culture and engagement surveys, partnering with Empowered to provide robust insights. These insights enable leadership teams to track progress, identify gaps and take targeted action. 

Crucially, we focus on enabling leaders to role model the values and equipping teams to hold each other accountable. Embedding culture is not a one-off exercise - it is an ongoing discipline that requires visibility, reinforcement and genuine commitment at every level. 

Who should be involved 

This works best when everyone in the business is involved. Culture cannot be imposed top-down - it must be built collectively and owned across the organisation. 

While leadership plays a critical role in setting direction and role-modelling behaviours, employees at every level must have a voice in shaping what values and behaviours mean in practice. This creates authenticity, relevance and buy-in. 

Managers play a particularly important role in translating values into day-to-day actions, reinforcing expectations and addressing misalignment early. But equally, teams must feel empowered to challenge behaviours that do not align, regardless of seniority. 

We therefore encourage broad involvement from the outset - through workshops, discussions and feedback loops - so that values reflect the reality of the business, not just the aspirations of a few individuals. 

When culture is co-created and consistently reinforced, it becomes self-sustaining. People understand their role in maintaining it - and feel accountable for doing so. That is when culture truly becomes “how things get done around here,” and a genuine source of competitive advantage.
