Vision, Mission & Purpose

Vision, Mission and Purpose define the direction of travel for an owner-managed business.  

This is not a branding exercise. It is a disciplined process to articulate what the business stands for and where it is heading.  

Together, these elements answer three distinct but interconnected questions: 

  • Purpose – Why do we exist beyond making money?
  • Mission – What do we do, for whom, and how do we win today?
  • Vision – What does success look like in 10 - 20 years?

We favour the Collins-Porras Vision Framework, which separates vision into: 

  • Envisioned Future (a bold long-term goal and vivid description of success), and
  • Core Ideology (purpose + core values that should not change).

Why it is important 

Without clarity of vision, mission and purpose, businesses drift. Decisions become reactive, priorities blur, and growth often creates complexity rather than value. 

Ultimately, this work shifts the business from being owner-dependent to principle-led - a crucial step for sustainable growth, leadership development, and eventual exit readiness. 

A good purpose statement is broad, fundamental, inspirational, and enduring. A clearly articulated, living, breathing, written purpose shared with every member of the business and its customers will help create a sustainable business model, drive strategy, direction and business activities the leadership has confidence in.  

For owner-managed businesses in particular, these statements perform three critical functions: 

  • Alignment – They align owners, leaders and teams around a common direction, reducing friction and ambiguity.
  • Focus – They provide a filter for opportunities, helping the business say “no” as confidently as “yes”.
  • Energy – A compelling purpose and envisioned future motivates people far more than short-term targets alone.

They are foundational to scaling. As the business grows, the owner can no longer personally direct every decision. A clear vision framework enables others to act with confidence and consistency. It creates a shared language for decision-making, investment, and growth. It becomes the reference point for strategy, culture and leadership behaviour. 

The hgkc approach 

Our approach combines structured thinking with visual, participative methods to bring strategy to life. 

We guide you through a series of questions to help you draft your purpose statement. These will include exploring what drives you, what you are most passionate about, why you originally started the business, why your customers buy from you, why your employees come to work for you every day, and what’s unique about your organisation.  

To help you ‘envision your future’, we use a tool drawn from David Sibbet’s ‘Visual Leaders’. Cover Story is a creative exercise to describe a future success as if featured in the press, making the vision vivid and shareable. You and your team will explore key questions related to how you want the business to be perceived, what you will have delivered, and what success will look and feel like.  

Your envisioned future can then be fed into your strategic planning. If this is where you want to get to, how will you get there? How will you know when you have arrived?  

As you get more clarity over what your envisioned future means for your business, we will work with you to set your mission – a bold compelling goal that has a clear finish and a specific time frame. Whereas your values and purpose don’t change, once your mission is achieved, a new one is set.  

Who should be involved 

We strongly believe this work should not be confined to the owner or a small leadership group. While ownership and final accountability sit with the owners, the quality and durability of the outcome improves significantly with broader involvement. 

Typically, we engage: 

  • Owners/Board – to define ambition, risk appetite and non-negotiables.
  • Senior Leadership Team – to translate vision into strategic priorities.
  • Managers and key individuals – to provide operational insight and challenge assumptions.

Involving a wider group delivers three advantages: 

  • Richer thinking – diverse perspectives lead to better, more grounded strategy.
  • Stronger buy-in – people support what they help to create.
  • Faster execution – shared understanding accelerates decision-making and delivery.

Where feasible, we use workshops and visual facilitation to engage people at multiple levels. The goal is simple: create a vision that is not only clear and compelling, but also understood, believed, and acted upon across the business.
